Most leaders, including myself in the past, think adding control builds security.
In reality, every unnecessary requirement I enforced burned out my best team members, created operational friction, and even destroyed trust.
When a system experiences discord, the knee-jerk reaction in technical leadership is predictable:
Add another compliance layer.
Mandate an extra checklist.
Enforce rigid, performative protocols.
Then the expectation is that expected output will magically improve. However, It rarely did.
Instead, I ended up with friction: stagnation, discord, and operational dissonance.
I was recently reflecting on the core message of Galatians 1 & 2. When mis-guided, bad intentioned leaders tried to force new converts through rigid requirements just to "qualify," Paul confronted them directly:
Adding man-made conditions to a foundational truth distorts the message entirely.
Freedom is a gift, not a reward earned through artificial hoops and gatekeeping. The exact same principle applies to modern technology leadership:
• Positional leaders manage tasks, enforce rigid conformity, and demand people earn trust through artificial hoops.
• Identity-based leaders invest in people over tasks, eliminate friction, and empower others to operate at their full potential.
Investing in people over tasks multiplies impact and joy. When I shifted my focus from managing systems to coaching, mentoring, and developing people, everything changed:
Friction evaporated. Clear principles replaced endless control mechanisms.
Growth accelerated. My team spent energy delivering high-impact outcomes instead of pleasing gatekeepers.
Legacy multiplied. My success stopped being about my output and became about the capability and autonomy of those I leave behind.
I found that real leadership isn't about protecting my position or adding bureaucratic clutter to feel secure. It's about removing friction so my direct reports can step into their highest capability.
So, if we invest in people over tasks. Alignment will always follow.
Where in your team or organization are you seeing friction caused by unnecessary requirements?
How do you balance maintaining high engineering standards without falling into rigid control?
